The Problem
An electronics recycling operation tests and grades 80–100 refurbished laptops every week. A small team of 2–4 employees at $15/hour runs through each unit: boot from USB, collect hardware specs, run diagnostics, and grade cosmetic condition. The whole process took about 5 minutes and 45 seconds per laptop — and could only be done one laptop at a time per employee.

Phase 1: Map It, Then Fix It
We started by doing something most automation projects skip: we timed every single step.
Not "about five minutes." We timed the boot menu, the GRUB screen, the desktop load, the WiFi connection, the browser launch, the terminal, the form submission — every step and every wait in between.
What the Process Map Revealed
Most of the time wasn't spent on actual work. It was spent waiting — for the system to boot, for WiFi to connect, for applications to load. The manual steps in between were small, but there were a lot of them.
This is the insight most businesses miss: you can't optimize what you haven't measured. The process "felt" like it was mostly testing time. The data showed it was mostly waiting time with a lot of unnecessary clicking in between.
Once we had the complete picture, we automated the steps that didn't need a human: WiFi connection, browser launch, terminal setup, form pre-population. The technician's job went from navigating a dozen screens to making two key decisions — the GRUB boot selection and running the diagnostic commands.

The Hidden Win: Parallelism
Here's what 20% time savings doesn't capture: the old process required constant babysitting. An employee had to sit at one laptop, clicking through each step, waiting for each screen, and then moving on. One laptop at a time, start to finish.
Once we automated the waiting and navigation, employees could kick off the automated steps on one laptop and immediately move to the next one. Instead of one laptop at a time, each employee could now run 3–5 laptops in parallel.
The Math That Matters
A 20% per-unit time improvement is nice. But 3–5× throughput per employee? That's a completely different conversation. Same team, same hours, dramatically more output.
This is the kind of improvement that doesn't show up when you only look at per-unit time. The process change made the work fundamentally different — from sequential to parallel.
What They Did With the Extra Time
With employees freed from constant screen-watching, the team put that time to work in ways that directly added value:

Recovering laptops that would have been discarded. Machines that wouldn't boot were being tossed into a "broken" pile and sold for pennies on the dollar. With the extra time, technicians could do simple troubleshooting — like checking whether RAM was missing or unseated. These simple fixes recovered machines that would've been scrapped, leading to a sharp increase in per-item sales revenue.

Cleaning that was being skipped. Laptops with sticker residue and cosmetic issues were going out as-is because there wasn't time. Better presentation meant higher resale prices on every unit.
That second point is important. The automation didn't just save time — it changed the economics of which laptops were worth processing. The threshold for "worth testing" dropped dramatically, and real money fell out of the process.
Phases 3 and 4: Keep Going
V2 was just the starting point. The team kept iterating.
V3 and V4 pushed the end-to-end time reduction to roughly 50% — cutting the original 5:45 per unit nearly in half. The full project took about a month at roughly 20 hours per week — though in hindsight, better upfront process mapping could have cut that to 10–12 hours per week. Each iteration found new places to shave time, eliminate manual steps, and let the automation handle more of the flow.
But the compounding returns went beyond the test bench.
From Process Improvement to New Revenue
The success of the QA automation created momentum. The team saw firsthand what structured, systematic processes could do — and started looking at other parts of the operation the same way.
The next project: a better inventory tracking system. The same mapping-and-automating approach applied to how they tracked units through the entire operation. That system became the foundation for launching a new service offering — something that wouldn't have been possible without the structured data and processes built during the QA project.
